Magento 2 to Shopify migration for a confidential D2C fashion brand
A mid-size D2C apparel label had outgrown Magento 2: deployments were slow, the mobile storefront felt dated, and the internal team spent more time firefighting integrations than improving merchandising. Web6 planned and executed a structured Shopify Store Migration over 14 weeks — catalog normalization, Matrixify-assisted bulk import, a custom Online Store 2.0 theme, and a redirect program built to protect years of organic equity. The cutover was staged, monitored, and rolled back safely once before the final launch window. Post-launch, the operations team reported fewer checkout-related support tickets, redirect coverage held above 99% in our crawl audits, and mobile LCP improved against the same product set on staging versus the legacy theme baseline.
Client identity withheld at the brand's request. Outcomes and technical details are reported from staging benchmarks and post-launch monitoring unless noted otherwise.

Project overview
The brand's leadership asked whether they could move faster on merchandising without carrying Magento's operational weight. Their Magento 2 instance had layered extensions, a bespoke checkout, size-guide logic tied to custom attributes, and a catalog with duplicate handles and inconsistent metafields. Marketing wanted Shopify's native collections and discount tooling; operations wanted fewer moving parts between storefront, ERP, and their pan-India 3PL.
Web6 scoped a Shopify Store Migration, not a lift-and-shift. We simplified the product model, standardized variants, and rebuilt on Online Store 2.0 while Magento stayed live and merchandising continued seasonal drops on a parallel Shopify build.
Delivery ran from Surat with weekly sessions aligned to India operations. Go-live targeted a low-traffic weekday after staging rehearsal. Outcomes were measured conservatively: redirect hit rates, Lighthouse on a fixed PDP/PLP set, and helpdesk ticket categories — not revenue multiples we could not attribute to the platform change alone.
Engagements like this are delivered through Web6 Shopify store migration and development .
What made this migration hard
Magento configurable products with size and color matrices — some with region-specific SKUs — needed consolidation into Shopify variants without breaking warehouse barcodes. Categories that existed only as layered navigation filters had to become real collection and filter logic so browse paths stayed familiar.
URL structures differed: Magento's long category-prefixed paths and `.html` suffixes vs Shopify handles. Years of blog, influencer, and size-chart URLs needed automated extraction, manual review for high-traffic paths, and post-launch monitoring — not a one-shot spreadsheet.
Orders synced to an external ERP, inventory came from a WMS layer, and a reviews app embedded PDP schema. Each integration was re-pointed or replaced without dropping webhooks during cutover.
- Roughly 4,200 SKUs across seasonal collections, including archived lines that still received organic traffic
- Custom size-guide and fit-finder content tied to Magento attribute sets
- Multi-source inventory with partial oversell incidents in peak sale weeks on the legacy stack
- Mobile checkout friction reported anecdotally by support — long LCP on category pages and heavy JavaScript on PDP galleries
- No dedicated DevOps function in-house; the client relied on agency and freelancer access to patch Magento
Goals we aligned on in week one
Success was defined in operational and technical terms the client could audit, not vanity metrics. Leadership wanted a storefront the merchandising team could update without filing engineering tickets for layout changes. They wanted reliable redirect coverage so organic sessions would land on equivalent Shopify pages. They wanted mobile performance that felt noticeably snappier on mid-range Android devices common in their traffic mix.
Secondary goals included reducing the number of third-party extensions, documenting the new product data model for future seasons, and leaving the team with runbooks for imports, flash sales, and rollback — because they had been burned by a previous minor Magento upgrade that took the cart offline for two hours.
- Complete Magento 2 to Shopify migration with zero unplanned same-day rollback on final launch
- Achieve 99%+ redirect coverage for crawled legacy URLs in pre- and post-launch audits
- Rebuild PDP, PLP, and cart templates on Online Store 2.0 with brand-compliant UX
- Preserve structured data and core on-page SEO elements for top organic landing pages
- Train internal staff on Matrixify import patterns for seasonal catalog updates
- Improve mobile LCP on a fixed benchmark set measured on staging vs legacy baseline
Discovery and data audit
We exported Magento catalog, eligible customers, and order reference data — historical orders stayed archived in the ERP. The export revealed duplicate simple products, inconsistent attribute naming across lines, and mixed-resolution images. Merchandising reviewed a normalization workbook in Google Sheets before any Shopify import.
Screaming Frog crawls cross-referenced Search Console landing pages produced a prioritized redirect list: revenue paths, organic paths, and legacy campaign URLs. High-risk paths got explicit Shopify destinations; long-tail product URLs used SKU-to-handle fallback rules.
Interviews with merchandising, support, and the outsourced Magento maintainer surfaced duplicate banner work, size-availability lag tickets, and patch anxiety. That shaped what we rebuilt versus deliberately left behind.
Target architecture on Shopify
A single Online Store 2.0 theme with JSON templates for homepage, collection, product, cart, and content pages. Custom Liquid sections gave merchandising hero, lookbook, and editorial modules without deploys. Variants handled size and color; metafields replaced Magento attributes for fit, fabric, and care.
Matrixify handled bulk product, customer, and redirect imports. The Shopify Admin API ran validation loops — metafield definitions before product rows, inventory reconciliation after the warehouse model moved to Shopify locations plus a 3PL app bridge.
Cloudflare fronted the domain after cutover for caching, conservative bot rules, and launch firewall staging. ERP integration used Shopify webhooks with a middleware retry queue so brief API delays would not lose orders.
- Shopify Plus was not required; standard Shopify plan with Markets configured for domestic India pricing
- Two inventory locations: primary warehouse and studio store used for limited drops
- Theme app extensions avoided where possible to keep upgrade surface small
- Redirect storage: Shopify URL redirects plus Cloudflare bulk rules for legacy pattern families
- Media pipeline: Shopify CDN with consistent 2048px master uploads and theme srcset for PDP galleries
UX and merchandising rebuild
The legacy theme was responsive but transactional — small mobile photography, size selectors below the fold, a heavy cart drawer. We rebuilt PDP hierarchy for fashion buying: gallery first, sticky variant selection on mobile, inline size guide from metafields, and delivery estimates from the fulfillment app.
Collection pages used native Shopify filters with JavaScript only for swatches and size chips. Overlapping Magento paths like "New In" and "Latest Arrivals" merged into one canonical collection to reduce index bloat.
Checkout stayed on Shopify hosted checkout — a simplification after a heavily customized Magento flow. UPI and cards ran through their provider; support got a standardized mobile flow. Post-purchase branding used checkout extensibility on their plan tier.
Migration process over 14 weeks
Weeks 1–3: audit, redirects, metafield schema. Weeks 4–7: theme build and ERP webhook tests. Weeks 8–10: full catalog imports and redirect load tests. Weeks 11–12: UAT and a rollback rehearsal with password preview for support and warehouse.
One intentional rollback drill while DNS still pointed at Magento gave leadership confidence in TTL and comms steps. Final cutover on a Tuesday: freeze Magento, Matrixify delta import, domain swap, Cloudflare rules, smoke tests on cart, checkout, webhooks, and top 200 redirects.
- Weekly demo cadence with written decision log — no silent scope drift
- Dual-write period avoided; ERP continued to treat Magento as source until cutover hour
- Support macro refresh shipped same day as go-live
- Search Console change-of-address guidance documented; sitemap submitted within six hours
- 30-day hypercare window with daily redirect and webhook error review
What we shipped
Migration deliverables combined platform move with merchandising capability the legacy stack never gave the internal team.
Normalized product catalog and variant model
Redundant Magento simple products collapsed into Shopify variants with consistent Size, Color, and Fit options. Supplier SKUs live in variant barcodes for warehouse scanning. Matrixify templates reject rows missing mandatory metafields before publish.
Metafield schema for fashion attributes
Fabric, care, model measurements, and size-guide HTML moved into metafield definitions on products and variants. Liquid renders PDP tabs with fallbacks when seasonal data is incomplete. Merchandisers edit in admin without developers.
Custom Online Store 2.0 theme
From-scratch theme with section groups for homepage storytelling, collection video headers, and lookbook pages. JSON templates let the team clone successful campaign layouts without copying Liquid files.
Redirect program with audit trail
Thousands of explicit Shopify URL redirects from crawl and Search Console data, plus Cloudflare pattern rules for legacy suffix conventions. Pre- and post-launch crawls kept coverage above 99%; ambiguous paths map to relevant collections, not the homepage.
ERP and fulfillment webhook integration
Order create, paid, and fulfillment events flow through signed webhooks with idempotency keys and retry backoff. Staging test orders mirrored production payload shapes so the ERP vendor needed no launch-night field mapping.
Inventory location mapping
Magento multi-source rules simplified to two Shopify locations plus a 3PL sync app. Post-launch monitoring showed sync latency within app bounds; "shown in stock but unavailable at checkout" tickets dropped from prior volumes.
Size guide and fit content system
Guides migrated from static CMS blocks into metaobjects linked by products. One update propagates across all linked PDPs — replacing duplicated Magento pages that had drifted between menswear and womenswear.
Collection and filter strategy
Automated collections driven by tags and metafields cut manual category work. Native filters expose size and color; we documented which legacy filters became tags vs metafields for future imports.
Structured data and on-page SEO preservation
Product schema, breadcrumbs, and canonical tags in Liquid with parity checks on the top 50 organic URLs. Blog articles migrated as Shopify articles with redirect mapping for legacy paths.
Performance-focused media and script discipline
PDP galleries lazy-load non-primary slides; review widgets defer until after interaction consent. Staging Lighthouse on a fixed device profile showed mobile LCP improvement vs the legacy PDP baseline — directional, not a sitewide score guarantee.
SEO and URL preservation
Organic traffic mattered for evergreen categories, so SEO was a workstream from week one. We exported Magento meta titles and descriptions, cleaned duplicates, and imported via Matrixify where URLs had Shopify equivalents. Merged products got one canonical handle with alternates redirected.
Sitemaps submitted within hours of domain cutover. Search Console monitored crawl errors; we tuned redirects when parameterized legacy URLs appeared. Internal linking emphasized collection hubs the brand wanted to rank rather than legacy cross-links accumulated without strategy.
Redirect coverage above 99% on audited sets and stable impressions on core queries were the success measures — not ranking promises from replatforming alone.
Performance outcomes
Benchmarks covered three collection URLs, five PDPs, homepage, and cart — staging Shopify vs legacy Magento on throttled mobile. Mobile LCP improved on that suite in Lighthouse and WebPageTest from a Mumbai probe; sitewide field data needs weeks to stabilize.
Shopify CDN and lighter theme JS reduced main-thread work on PLP vs Magento extensions. Cloudflare cached static assets without touching checkout paths. Merchandising agreed on image upload standards so imports would not pull oversized legacy PNGs.
Security and access during migration
Credentials were scoped narrowly: read-only Magento exports where possible, Shopify staff roles, Matrixify access limited to migration, Cloudflare restricted to Web6 and client IT. Collaborator tokens rotated after hypercare.
Webhook endpoints use HMAC verification; checkout keeps PCI scope on Shopify. Admin MFA enforced for all staff before launch — replacing shared Magento passwords with Shopify's permission model.
Testing and quality assurance
Automated smoke tests hit homepage, PLP, add-to-cart, checkout start, and webhooks hourly during hypercare. Redirect tests sampled top 500 legacy URLs plus random long-tail. Matrixify imports passed validation spreadsheets flagging duplicate handles and broken images.
UAT involved merchandising, support, and warehouse staff. One cycle caught a metafield visibility bug on mobile size guides before launch. A staging mock-sale exercise and rollback drill validated DNS TTL and comms templates.
Results and measured outcomes
Results come from staging benchmarks, crawl audits, and client operational signals — not revenue lifts conflated with seasonality and ad spend.
Redirect coverage stayed above 99% at launch, seven days, and thirty days. Checkout- and availability-related support tickets dropped vs the four-week pre-launch baseline per the operations manager's exports.
Mobile LCP improved on the benchmark PDP/PLP set under the same throttled profile. Merchandising published two campaign layout changes without developer tickets in the first month.
- 14-week delivery from discovery to final cutover with one documented rollback rehearsal
- 99%+ redirect coverage on audited URL sets post-launch
- Directional mobile LCP improvement on benchmark pages vs legacy baseline
- Checkout- and availability-related support tickets down vs pre-launch four-week average
- Seasonal Matrixify import executed by client team with Web6 on standby only
Lessons for similar migrations
Fashion catalogs punish sloppy data models. Normalizing variants and metafields before import saved more rework than theme polish. Brands comparing WooCommerce to Shopify or Magento to Shopify should budget audit weeks seriously — the data is the bottleneck, not the migration tool.
Redirect mapping deserves senior SEO review with merchandising input on fallbacks. Rollback drills and internal Matrixify training before launch beat extra demo meetings for executive confidence.
- Parallel build on Shopify while Magento stays live reduces business pressure but requires strict change-control on catalog deltas
- Rollback drills are cheap insurance and improve executive confidence more than extra demo meetings
- Train internal teams on import tooling before launch, not after — hypercare should be for edge cases
- Replace custom checkout only when requirements truly exceed Shopify checkout; this client benefited from simplification
- Measure performance on a fixed URL suite; sitewide score claims are noisy and invite distrust
Technology stack explained
Each tool had a defined role — no novelty for its own sake.
Shopify
Hosts products, cart, checkout, and admin on Online Store 2.0. Replaced Magento self-hosting with managed updates, native discount/collection tooling, and webhook integrations the ERP consumes reliably.
Liquid
Renders metafield size guides, product schema, and collection headers in theme templates. Constraints discourage the PHP template sprawl common in Magento themes.
JavaScript
Gallery interactions, filter chips, and deferred widget init — modular scripts, no ported RequireJS bundles. Reimplemented only where UX measurably improved.
Cloudflare
DNS, CDN, and security rules after cutover. Pattern redirects complemented Shopify's redirect table; bot management tuned to avoid blocking crawlers or payment callbacks.
Matrixify
Bulk import/export for products, redirects, customers, and metafields. Dry runs and delta imports powered cutover weekend; templates left for client seasonal drops.
Shopify Admin API
Automated metafield definition creation, inventory adjustments, and post-import verification. GraphQL flagged products missing required metafields before go-live; access narrowed after hypercare.
“We stopped needing a developer for every campaign layout change. Migration week was stressful — the rollback rehearsal helped — but thirty days in, redirects held, SKUs matched warehouse expectations, and our team ran a capsule import with the runbook Web6 left behind.”
Where the brand stands now
The brand runs on Shopify with a theme and data model they control for day-to-day merchandising. Magento is decommissioned except archived exports for finance. ERP and 3PL integrations run on webhooks with monitoring the internal team can read without PHP logs.
Web6 remains available for apps and seasonal performance reviews, but the end state was independence on catalog imports and layout changes. Future markets, loyalty, or personalization can build on the metafield schema delivered here.

FAQ
Confidential Fashion Brand — FAQ
Practical answers about this engagement type — migration, speed, apps, Plus, CRM, or related delivery work.
How long does a Magento 2 to Shopify migration typically take for a fashion catalog?
For a mid-size D2C apparel catalog — roughly four to six thousand SKUs with integrations and a custom theme — fourteen weeks including audit, build, UAT, and hypercare is realistic. Smaller catalogs move faster; heavy B2B or custom checkout needs longer. Do not compress the audit phase.
Will Shopify Store Migration hurt our organic search rankings?
Replatforming carries SEO risk if redirects are incomplete. With structured mapping and schema parity on priority URLs, the goal is preservation — not guaranteed ranking lifts. Here, 99%+ redirect coverage on audited sets and stable core-query impressions were the success measures.
Can we migrate from WooCommerce instead of Magento with the same approach?
Yes. WooCommerce to Shopify shares the same workstreams: catalog normalization, URL mapping, theme rebuild, integration re-pointing. WooCommerce exports are often cleaner; Magento carries heavier configurable-product complexity. Web6 adapts audit templates to the source platform.
What is Matrixify and why use it for Shopify migration services?
Matrixify bulk-imports products, redirects, customers, and metafields with dry runs and delta updates — critical for cutover weekend. We document templates so internal teams reuse them after the agency engagement.
Do we need Shopify Plus for a fashion migration from Magento?
Not necessarily. This client used standard Shopify with Markets for domestic pricing. Plus helps with high checkout volume, advanced B2B, and certain scripts — but many D2C fashion brands migrate without it.
How do you handle size guides and fit content during migration?
Fit content moved into metafields and metaobjects rendered in Liquid on PDPs. Merchandisers update shared metaobjects once instead of duplicate Magento CMS pages that had drifted between lines.
What happens to orders and customer history in Magento?
Strategy varies. Here, orders stayed archived in the ERP; Shopify started fresh while eligible customer accounts migrated. Full order history import is possible but often poor value vs ERP retention.
How did you measure performance improvement without overstating results?
Fixed PDP/PLP benchmarks with Lighthouse and WebPageTest on staging Shopify vs legacy Magento under throttled mobile. We report directional LCP improvement on that suite — not sitewide guarantees — because field data depends on traffic mix and devices.
Can Web6 manage migration if our team is based outside Surat?
Yes. Delivery was from Surat with remote workshops and shared decision logs. Cutover timezone alignment is planned explicitly; on-site UAT is optional.
What should we prepare before starting Shopify migration services?
Prepare Magento export access, integration ownership list, Search Console and crawl data, and merchandising time for product sheet review. Agree success metrics upfront — redirect coverage, performance benchmarks, ticket categories — not vague revenue goals that confound migration with marketing spend.
